And it is a great idea.  But I&#8217;ve been part of more than my share of messy team environments and today, I&#8217;m going to share some of my insider tips on both hiring and managing a virtual team. <\/p>\n\n\n\n<p>After more than 15 years of managing &#8220;matrix&#8221; relationships &#8212; (that simply means that you have to ask a lot of people who don&#8217;t report to you to do stuff for you), and an advanced degree in multi-functional work teams, I know a thing or two about finding and getting people to do stuff who don&#8217;t <em>have to<\/em> do stuff, but do it anyway because they <em>want to<\/em>.<\/p>\n\n\n\n<p>Having said all that, I <em>never<\/em> (ok, let&#8217;s say rarely) have issues with my team.  In the last 25 years of working with virtual teams I&#8217;ve only had one negative experience.  My business owner friends know this so they are always sharing their team issues and asking for advice. <\/p>\n\n\n\n<p>Rather than keep repeating myself, I\u2019m going to share my tips for hiring and managing a virtual team \u2014 even if you\u2019ve never done it before.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">What is a Virtual Team?<\/h2>\n\n\n\n<p><strong>A virtual team consists of a group of geographically dispersed team of people who work from different locations.\u00a0These are also called remote teams.<\/strong><\/p>\n\n\n\n<p>Remote team members can be located anywhere in the world or they can be in the same city.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">How are Virtual Teams Different from Traditional Teams?<\/h2>\n\n\n\n<p>The biggest difference between virtual teams and traditional teams is that virtual teams are geographically dispersed while traditional teams tend to be working from the same location.<\/p>\n\n\n\n<p>In contrast, traditional teams work for the same organization and in the same office or facility. They might be next door to each other or miles away as long as everyone is located in the same general location.<\/p>\n\n\n\n<p>However, even if some members of a team are remote, they may still work together as a cohesive unit with individual tasks that work towards a common goal.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">The Best Model for Virtual Teamwork<\/h2>\n\n\n\n<p>Successful virtual teams are like successful families and companies.\u00a0They need a shared culture with shared values and a commitment to a goal.<\/p>\n\n\n\n<p>There are really two goals for most remote teams; the project goal, and the goal of successfully working together to complete the project.<\/p>\n\n\n\n<p>Here are seven characteristics of successful work teams that incorporate both goal and team performance:<\/p>\n\n\n\n<figure class=\"wp-block-image\">\n<img decoding=\"async\" src=\"http:\/\/diymarketers.com\/wp-content\/uploads\/298ad1f6-3e63-4346-962a-90c8d15bfd63_TP-Model-2016.jpg\" alt=\"Drexler-Sibbet team performance model used how to hire and manage a virtual team\" class=\"\" title=\"\">\n<\/figure>\n\n\n\n<h3 class=\"wp-block-heading\">You know why you are there<\/h3>\n\n\n\n<p>When you\u2019re asked to be part of a team, the goal is for you to feel a sense of unity with the team.\u00a0If you or your team members sense disorientation or confusion, it\u2019s time to step back and review why you are all there.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Shared responsibility and reliability<\/h3>\n\n\n\n<p>You can trust the other people on the team to do what they say when they say.\u00a0If you find yourself covering up for non-performance, then it\u2019s time to come together and have an orientation conversation.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Goals are clear and understood<\/h3>\n\n\n\n<p>What are we all doing and what does success look like? If you sense scepticism around the team, apathy or competition. It\u2019s time to get together and re-state the goal or adjust the goal.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Shared Commitment<\/h3>\n\n\n\n<p>This phase is all about HOW the goal will be accomplished, what is the strategy, the tasks, the assignments. If you get push-back or resistance, you need to dig deeper around what the challenges are and brainstorm around what\u2019s missing and how to access more resources.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Implementation<\/h3>\n\n\n\n<p>This stage is all about production; who does what and when. A great way to manage this is to give each process an owner and empower the owner the make adjustments to move forward.\u00a0If there is conflict or confusion, you may need to move back to the commitment stage and redefine roles and responsibilities.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">High Performance<\/h3>\n\n\n\n<p>With practice and open communication, you will be in high performance. You\u2019ll notice that meetings don\u2019t take as long. Your group will be well practiced in having open communication and be able to adjust on the fly.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Renewal<\/h3>\n\n\n\n<p>At this stage, you are celebrating success and taking the lessons you\u2019ve learned on to a new project.<\/p>\n\n\n\n<p>(Source:\u00a0<a rel=\"noopener\" href=\"https:\/\/www.thegrove.com\/redirect-old?path=methodology_drexlerSibbetTeamPerformanceModel\" target=\"_blank\" data-lasso-id=\"77478\">Drexler-Sibbet Model<\/a>)<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">How to Hire a Virtual Team Member<\/h2>\n\n\n\n<p>Most people have a general idea of what they want help with and jump straight to looking for someone.\u00a0This is a mistake.<\/p>\n\n\n\n<p>It&#8217;s tempting to start hiring people to do certain tasks. But, like most things in business, you&#8217;re going to need a plan. <\/p>\n\n\n\n<p>Here&#8217;s what to do:<\/p>\n\n\n\n<h4 class=\"wp-block-heading\">Break down your project into smaller tasks<\/h4>\n\n\n\n<p>The first thing you need to do is clearly understand exactly what you need to do, what someone else can do and what only YOU can do.<\/p>\n\n\n\n<h4 class=\"wp-block-heading\">Identify \u201chidden\u201d requirements<\/h4>\n\n\n\n<p>There are also \u201chidden\u201d requirements that you have that aren\u2019t immediately apparent.<\/p>\n\n\n\n<p>The best way to uncover those hidden requirements is to go through the process yourself so that you can deal with important decisions before you hire someone.\u00a0This will nip any potential misunderstandings or problems in the bud.<\/p>\n\n\n\n<ol class=\"wp-block-list\">\n<li><p>Write out the exact tasks that you need and want done.\u00a0Keep it simple at first.\u00a0So that the person isn\u2019t overwhelmed and so you can make adjustments.<\/p><\/li><li><p>Highlight the specific skills you are looking for \u2013 something like getting things done on time, using a particular software,<\/p><\/li><li><p>Do the process yourself \u2013 and find the best way to do it then document it on paper.<\/p><\/li><li><p>Screencast yourself doing the process and talk your way through it \u2013 talk about what you\u2019re thinking and why you are doing what you are doing.\u00a0This puts the person inside your head and way of thinking and making decisions<\/p><\/li><li><p>Choose how you will communicate \u2014 email, text, some type of instant message<\/p><\/li><li><p>Have the person complete a portion of the task and create an opportunity to get together to answer any questions and make adjustments.<\/p><\/li><li><p>Review the process and make sure that everything is working as planned.<\/p><\/li>\n<\/ol>\n\n\n\n<h3 class=\"wp-block-heading\">Classify your tasks<\/h3>\n\n\n\n<p>Once you\u2019ve broken down your project into tasks, you\u2019ll immediately notice that there are two types of tasks; thinking and doing.<\/p>\n\n\n\n<p>Doing tasks include things like data entry, social media scheduling of pre-written posts, data analysis.<\/p>\n\n\n\n<p>Thinking tasks include things like writing social media posts.\u00a0If you have a \u201cdoing task\u201d where language skills are not as important, then you can hire someone from anywhere in the world \u2014 as long as they have the skills.\u00a0For thinking tasks, such as writing and sometimes even website development and work \u2013 it\u2019s best to work with someone with whom you can easily communicate.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Set your budget<\/h3>\n\n\n\n<p>Consider your budget very carefully.\u00a0Don\u2019t just opt for the cheapest rates.\u00a0Take a look at the rates for the tasks that you have and choose something more in the middle.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Consider your software<\/h3>\n\n\n\n<p>What software will you be using?\u00a0This is critical because Upwork is filled with people who are experts in different software.\u00a0And, the software they list in their profile will tell you a lot about their level of expertise.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Choose geography<\/h3>\n\n\n\n<p>Where do you want this person to be located?\u00a0Don\u2019t just default to your own country or time zone.\u00a0Think about how you work, what types of tasks this person will be working on and your team requirements.<\/p>\n\n\n\n<p>For example, if you have data entry work, you might choose someone in a time zone 12 hours ahead. This way, they work while you sleep!<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Match language skill level to tasks<\/h3>\n\n\n\n<p>Does your team member\u00a0<em>have<\/em>\u00a0to be a native speaker or fluent in English? You wouldn\u2019t want to miss out on a brilliant web developer because they weren\u2019t a native English speaker.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Where to find and hire remote workers<\/h2>\n\n\n\n<p>With your job descriptions, expectations, and tasks for each position laid out, you&#8217;re ready to start looking for people who fit the bill.<\/p>\n\n\n\n<p>First, reach out to your network for a referral.  A word of caution here.  Don&#8217;t assume that a referral that&#8217;s working for someone you know, will work for you.  There are lots of variables at play and the biggest one is work style.  So definitely consider referrals, but be sure to interview them. <\/p>\n\n\n\n<p>Another great resource for potential virtual team members is freelancer sites like <a rel=\"noopener noreferrer\" href=\"https:\/\/www.upwork.com\" data-lasso-id=\"77479\" target=\"_blank\">Upwork<\/a> and <a rel=\"noopener noreferrer\" href=\"https:\/\/www.fiverr.com\/\" data-lasso-id=\"77480\" target=\"_blank\">Fiverr<\/a>. I have met and hired some of the best freelancers on Upwork, while my friends have had better luck with Fiverr.  What that means is, that you should try both. <\/p>\n\n\n\n<p>Regardless which freelancer platform you are using, the process is the same.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Search on the broadest terms to see what you get<\/h3>\n\n\n\n<p>Pay attention to the different skill sets or rates: You\u2019ll find that some rates are insanely low and others are 10x or 20x higher than the lowest rate.\u00a0Typically, the quality of work for those that are at the highest level isn\u2019t going to be 20x better than the lowest.\u00a0Start with a rate that is somewhere in the middle and select people to interview inside that range.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Filter by ratings<\/h3>\n\n\n\n<p>The best filters to use are, customer ratings and the last time they were active on Upwork \u2014 this will tell you if they are responsive.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Read the profile<\/h3>\n\n\n\n<p>Think about the project you\u2019re hiring for and with that in mind, read the profile.\u00a0Did they mention the software that you\u2019ll be using?\u00a0If so, that\u2019s a good sign.\u00a0If you\u2019re hiring someone to write articles, or websites, make sure that they\u2019ve included examples of their work.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Trust your gut<\/h3>\n\n\n\n<p>As you\u2019re reading, you\u2019ll get an immediate sense of whether or not this person may be a good fit.\u00a0If you\u2019re left wanting to learn more, save the profile and come back to it.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">How to Manage Your Remote Team<\/h2>\n\n\n\n<p>Before you can start managing your virtual team, you have to be clear about your expectations.<\/p>\n\n\n\n<h4 class=\"wp-block-heading\">Sit with yourself and write your expectations down<\/h4>\n\n\n\n<p>Start by asking yourself what your expectations are in terms of deadlines and how to manage them.<\/p>\n\n\n\n<p>How do you want to receive feedback about your projects and assignments. For example, do you typically know exactly what you want and you want your requests implemented exactly or are you open to input?<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Ask team members how they want to be managed<\/h3>\n\n\n\n<p>Next, you want to ask team members how they like to be managed or communicated with.\u00a0The positive side of that is that you might learn something new to add to your set of management skills.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">How to Keep Virtual Teams Engaged<\/h2>\n\n\n\n<p>The best way to maintain engagement with a virtual or remote team is to be in communication regularly.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Work with your team to design a workflow &#8211; practice and refine the workflow<\/h3>\n\n\n\n<p>You might have designed a workflow before hiring your team.  But now that you have a team (and if you add new team members) you&#8217;re going to have to sit down together and take a fresh look at your process. <\/p>\n\n\n\n<p>Have a meeting to go over the workflow.  Here are some of the things you want to outline and put in writing as a process:<\/p>\n\n\n\n<ol class=\"wp-block-list\">\n<li><p>Choose a process to work on.  Let&#8217;s say &#8220;social media content&#8221; as an example.<\/p><\/li><li><p>Who will OWN this process? In other words, who is responsible for managing the process even though they may not be the person doing any or all the work.  They are simply the expert or most qualified person in this area.<\/p><\/li><li><p>What triggers the process?  Is there a brief or meeting that officially triggers content for social media. <\/p><\/li><li><p>Who will write the posts?<\/p><\/li><li><p>Who will design the images?<\/p><\/li><li><p>Who will approve and when will approvals happen?<\/p><\/li><li><p>What&#8217;s the lead time? How much time do we have from the trigger to the live posting?<\/p><\/li>\n<\/ol>\n\n\n\n<p>These steps aren&#8217;t in any specific order, in fact, it would be a good idea to brainstorm all the things that have to happen for a social media post to go live and then put those steps in order and assign people to those tasks and the process.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Communicate effectively, frequently, and consistently<\/h3>\n\n\n\n<p>Initiating ongoing contact with your team members is crucial when it comes to both staying informed with what they\u2019re doing and also in supporting their level of commitment and connection. In the same study mentioned before, Gallup found that managers who touch base with staff each day are most successful in engaging their employees \u2013 ditto for those who respond to staff messages within a 24-hour period.<\/p>\n\n\n\n<p>Regular meetings are also important; managers who hold consistent scheduled meetings, either virtually or in person, are almost three times as likely to engage employees vs. those who don\u2019t routinely meet. The more accessible the manager, the more likely the employee will feel heard and valued. To understand how to manage a team successfully, it is essential to maintain open lines of communication and ensure that every team member feels included and informed.<\/p>\n\n\n\n<p>Here are some time saving tips:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li><p>Not everyone has to be in every meeting. Depending on how you&#8217;ve outline the workflow and who owns the process you might only need to meet with the process owner. <\/p><\/li><li><p>Reserve all-hands meetings for updates and resource requirements. <\/p><\/li>\n<\/ul>\n\n\n\n<h3 class=\"wp-block-heading\">Build trust with team management skills<\/h3>\n\n\n\n<p>According to Willis Towers Watson (<a rel=\"noopener noreferrer\" href=\"https:\/\/wtwco.com\/en-US\" data-lasso-id=\"77481\" target=\"_blank\">2014 Global Workforce Study<\/a>) 79% of highly engaged employees have trust and confidence in their leaders. One of the best ways to earn that trust and motivate team members is to give honest, constructive feedback on a regular basis to your team, which can be done in a variety of ways via online chat. It can be as simple as giving a \u201cthumbs up\u201d emoji for a task well done or more personal and in-depth feedback using video chat when you know one of your workers is struggling and needs encouragement.<\/p>\n\n\n\n<p>Sharing your own mistakes and failures as well as wins is also important \u2013 authenticity and transparency are key ways to engender the faith and confidence of your employees.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Be clear about job descriptions and expectations for team members<\/h3>\n\n\n\n<p><a rel=\"noopener noreferrer\" href=\"https:\/\/news.gallup.com\/businessjournal\/26281\/First-Element-Great-Managing.aspx\" data-lasso-id=\"77482\" target=\"_blank\">Job clarity<\/a> and management skills are key elements of effective management \u2013 not only do your employees need to know what\u2019s expected of them in general, but they also need to understand their role as it relates to the tasks at hand. Project management is also performance management; when you ensure that everyone has a detailed understanding of how his or her assignments fit in with what everyone else is responsible for, then you have a better shot at success.<\/p>\n\n\n\n<p>Project management software not only allows you to plot out the initial project by assigning responsibility for tasks, it\u2019s also fluid enough that when circumstances change, you can easily manage your team in real-time by adjusting the schedule and pinging everyone instantaneously about shifting roles, tasks and priorities.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Break down barriers to productivity, model collaboration, and motivate team members<\/h3>\n\n\n\n<p><a rel=\"noopener noreferrer\" href=\"https:\/\/poynter.org\/reporting-editing\/2010\/what-great-bosses-know-about-breaking-down-barriers-to-collaboration-6\" data-lasso-id=\"77483\" target=\"_blank\">Distance<\/a> is one of the greatest barriers to supporting ongoing, consistent communication. While persistent messaging helps bring people together, managers can help teach others how to use the software to its fullest potential. For example, encourage face-to-face exchanges using video chat instead of constant IMs. And look for opportunities to bring folks together in impromptu virtual meetings to work on preventing problems rather than solving them after the fact. This is not just something you should talk to your team about \u2013 model collaboration and the rest will follow.<\/p>\n\n\n\n<p>As a manager, it\u2019s up to you to lead the collaboration charge in your <a rel=\"noopener noreferrer\" href=\"https:\/\/diymarketers.com\/small-business-organization\/\" data-lasso-id=\"77484\">organization<\/a>. Elevate your team\u2019s engagement and productivity by modeling best practices and effective uses of your online team messaging and productivity software \u2013 and be the collaborative change you want to see in your workplace. Breaking down these barriers contributes to a well managed team, aligning individual efforts and enhancing overall productivity.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Meet regularly<\/h3>\n\n\n\n<p>How often you meet depends on your business and the projects you are working on. It\u2019s common to meet weekly just to check in, review deadlines, resources and clarify any questions.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Acknowledge great work regularly<\/h3>\n\n\n\n<p>You can never hand out too much praise.\u00a0If you\u2019ve hired each team member for a specific skill, and they consistently deliver \u2014 then tell them how much you appreciate it.<\/p>\n\n\n\n<p>If and when a team member goes above and beyond \u2014 acknowledge the effort and tell them how much you appreciate it.<\/p>\n\n\n\n<p>Make it a regular point to praise every member of your team for something during every meeting or transaction.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Ask for feedback, advice and ways to improve the process<\/h3>\n\n\n\n<p>Don\u2019t be shy or stubborn about asking and receiving feedback.<\/p>\n\n\n\n<p>One of the great things about hiring other experts as team members is that they can offer important feedback that will help you improve the process.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Benefits of Remote Teams<\/h2>\n\n\n\n<p>Small business owners with no staff stand to gain the biggest benefits from working with virtual teams.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Take on new business<\/h3>\n\n\n\n<p>The biggest benefit is having the ability to take on new business and new projects that go beyond your personal skill set.<\/p>\n\n\n\n<p>When you hire a full-time employee, you\u2019re confined to their specific skill set. Asking someone to go beyond that skill set will sacrifice quality and productivity.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Flexibility<\/h3>\n\n\n\n<p>Working with a virtual team, you can add or remove resources to maximize your profitability.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Expertise on demand<\/h3>\n\n\n\n<p>Finally, virtual teams give you the ability to\u00a0<a rel=\"noopener\" href=\"https:\/\/diymarketers.com\/\" target=\"_blank\" data-lasso-id=\"77485\">add add and leverage expertise<\/a>\u00a0on demand and on a budget.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Disadvantages of Virtual Teams<\/h2>\n\n\n\n<p>As much as I love working with virtual teams, there are some disadvantages of virtual teams that you&#8217;ll have to manage for and prepare for.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\"><strong>Collaboration and communication tools<\/strong><\/h3>\n\n\n\n<p>When you&#8217;re working with team members around the world and across time zones, collaboration can be a real challenge. This is where using collaboration and communication tools like Slack or Asana can be a huge help.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\"><strong>Parallel teams<\/strong><\/h3>\n\n\n\n<p>Another challenge is having multiple people working on similar projects. To manage virtual team effectiveness, you have to be the one to organize projects into workflows that are visible to team members and remote workers wherever they are.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\"><strong>Task vs time control<\/strong><\/h3>\n\n\n\n<p>Remote workers thrive on being task focused rather than time or place focused. If you make your tasks and quality expectations clear, you&#8217;ll be amazed at how productive your virtual team will be.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Providing feedback<\/h3>\n\n\n\n<p>Virtual team members are hungry for feedback. Since you aren&#8217;t face-to-face every day, it&#8217;s a great idea to have regular meetings with the entire team as well as with individuals on your team to provide feedback. This will take some time at first, but after a few meetings, you&#8217;ll be on a roll and may only require a regular group meeting.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Types of Virtual Teams<\/h2>\n\n\n\n<p>If you want a successful virtual team, then you need to understand why type of virtual team you&#8217;re dealing with. No matter what type of virtual team you&#8217;re managing, it&#8217;s smart to think of them as a multi-functional work team because there&#8217;s a good chance<\/p>\n\n\n\n<p><strong>Product development teams (content development teams)<\/strong>: These are the teams that work together to create products. These are great for projects where you need work done at every step of the product development cycle.<\/p>\n\n\n\n<p><strong>Account management teams:<\/strong> With these virtual teams, you put a single account manager in charge of an account and all the decision making is left up to them. This is a great choice when<\/p>\n\n\n\n<p><strong>Content Teams: <\/strong>These are the teams that work together to create content for your products. Content teams work well when you&#8217;re working on a larger project where everything from product idea creation to distribution is all within one team.<\/p>\n\n\n\n<p><strong>Social Media Teams:<\/strong> These virtual teams work to create, manage and distribute content across social media channels. This is a great choice when you have many different types of audiences that want the same content in different formats.<\/p>\n\n\n\n<p><strong>Project Management Teams:<\/strong> These are the virtual teams you put together to manage projects from beginning to end. The key here is planning ahead so you know<\/p>\n\n\n\n<p><strong>Service teams:<\/strong> These are the virtual teams that manage your customer service departments.
